docs-sync

Use when keeping imp's docs and config examples coherent after a change - updating docs/internals/ARCHITECTURE.md / README / docs/GOAL.md / docs/MODELS.md / docs/roadmap.md / imp.conf.example / CHANGELOG / MISSION_JOURNAL, or "is this doc stale", "document this change", "the example config is out of date", "the README says X but the code does Y", "add a roadmap ledger row". Do NOT use for layer/frontmatter/lint questions (docs-layers), structural code audits (codebase-audit), measuring perf or refreshing the perf baseline (benchmark-cuda), or the agent's private memory (MEMORY.md).

Docs sync - imp

Hard rules

#Rule
1imp.conf.example MUST match the parser: every key is a B/I/F/S("...") binder in src/runtime/config.cpp (surface in src/core/config/*.h); a dropped key logs imp.conf: unknown key (stale q4k_imma_enabled after #624). Add/remove/rename = config.h, config.cpp, imp.conf.example together, real default. A bogus --set key fails at start (no such key).
2Numbers are commit-anchored; docs/PERF.md owns them. tests/perf_baseline.json is the gate (8%/8%/10% own_peak_mb, scripts/verify.sh); the docs/PERF.md perf block is GENERATED (scripts/sync_docs.py, <!-- PERF:BEGIN -->; --check blocks). docs/BENCHMARKS.md rows: date, commit SHA, CUDA, model, quant, metric, value, exact command.
3Verify before you claim: grep the tree; half the staleness reports are already fixed (the "GOAL.md lists H100" flag was one).
4Env vars are not config: the engine reads only IMP_CONFIG, IMP_DETERMINISTIC, IMP_FMHA_FA2, IMP_WORKER_TIMING, IMP_SPEC_TRACE, IMP_JUMP_TRACE, IMP_PPL_DUMP; config is imp.conf / --config / --set. The container surface is IMP_CONFIG + IMP_SET (#1823, docs/DEPLOYMENT.md "From a container"); the 19 legacy IMP_* entrypoint names are frozen and get no new siblings.
5Three blocking doc gates, in hooks and Build: scripts/docs_lint.py, scripts/sync_docs.py --check, scripts/check_doc_citations.py . (all living docs since #1783; a TU split or a de-prose compaction moves line numbers).
6No prose: a paragraph without a number, path or decision is deleted (#1802/#1804 sweeps).

When a change lands

ChangeSync
Perf moved intentionallygen_perf_baseline.sh, BENCHMARKS.md row, say so in the PR; measure per benchmark-cuda first
Config key added/removed/renamedconfig.h + config.cpp + imp.conf.example; a new auto-default also needs an imp-cli --bench pin (apply_config_pins in tools/imp-cli/args.cpp) or the baseline bakes it in
New arch / model / quantdocs/MODELS.md (+ README if headline)
New endpoint field, header or envdocs/API.md, docs/DEPLOYMENT.md, tests/api/mock_server.py mirrors the contract
Structural refactorARCHITECTURE.md if the narrative broke, then python3 scripts/check_doc_citations.py . (the #1782 scheduler split cost a CI roundtrip on a roadmap.md citation)
A lever measured (shipped or refuted)docs/roadmap.md ledger row; harness in tools/analysis/; record in docs/plans/ if the investigation is longer than three lines
Any L0-L2 doc editedbump verified:/commit: in its header (docs-layers)

Common mistakes

  • A BENCHMARKS.md number from a cold single shot (benchmark-cuda STOP list).
  • A skill or CLAUDE.md carrying a count or runtime that nothing checks (docs-layers rule 3b).

概要と使いどころ

Use when adding support for a new model architecture to imp, porting a model family, or debugging a model that loads but produces wrong output - "add support for <model>", "new arch", loader detection, chat template, tokenizer parity, RoPE variant, "outputs garbage", "prompt-blind", "digits scrambled", "NaN logits", "describes a different picture", "does it fit in VRAM". Do NOT use for kernel performance (sm120-cuda-expert) or quant-format questions (quant-formats).

Use when benchmarking, profiling, or A/B-testing CUDA kernels or end-to-end perf in the imp inference engine on RTX 5090 (sm_120), including refreshing tests/perf_baseline.json or publishing numbers to docs/BENCHMARKS.md and the README. Triggers on "benchmark kernel", "profile cuda", "ncu", "nsys", "kernel timing", "kernel sum", "occupancy", "bandwidth bound", "compute bound", "roofline", "perf baseline", "is this regression real", "decode dropped", "aggregate throughput", "two-image A/B", "prefill kernel A/B". Do NOT use for writing/optimizing kernel code (sm120-cuda-expert) or output-quality checks (check-degeneration).

kekzl/imp442026年10月11日 更新

Use when building imp, running its test suite, checking CI status, or debugging build/test failures - "make build", "run the tests", "test-gpu", "verify-fast", GTEST_FILTER, Docker/CUDA toolchain, dependency bumps, "CI is red/blocked", "which gate failed", stale objects / segfault after a header edit, hook edits, docker-entrypoint env vars, determinism or perplexity checks. Do NOT use for benchmarking/profiling (benchmark-cuda) or output-quality batteries (check-degeneration).

Use when verifying that a model in the imp inference engine produces coherent output without repetition loops, token-stuck states, or state corruption across turns or streams. Triggers on "degenerates", "check degeneration", "repetition loop", "own own own", "stuck token", "empty content", "multi-turn regression", "does it still work", "NIAH", and after enabling CUDA graphs / changing forward pass / MoE routing / KV cache or KV dtype / GDN state or scan / sparse attention / PDL / speculation (MTP, n-gram) / ragged prefill / batched-decode kernels (smallm, producer quantize) / FA2 softmax.

kekzl/imp442026年10月11日 更新

Use when a question is about *structure* rather than text - who calls or launches a symbol, where it is defined, what a change would reach, whether something is dead, how a request gets from the API to a kernel. Triggers on "who calls", "who launches this kernel", "where is X defined", "what breaks if I change", "is this still used", "is this dead", "trace the path from X to Y", "blast radius", "what depends on this header". Do NOT use for free-text search (`rg` is better and cheaper) or to open a file whose path you already know.

kekzl/imp442026年10月11日 更新

Use when auditing the imp codebase for structural debt, dead code, god-objects/files, duplication, flag sprawl, or deciding whether a cleanup is worth shipping - "structure audit", "tech debt", "is this still used", "dead code", "refactor for clarity", "should we split this file", "remove this flag", "file size gate red", "alloc sites gate red". Do NOT use for build/test mechanics (building-and-testing), perf/kernel work (benchmark-cuda / sm120-cuda-expert), or output quality (check-degeneration).
